Data Consolidation

From fragmented legacy to one governed platform that AI can actually use

The unglamorous programme every AI ambition eventually runs into: consolidate the copies, retire the hand-built pipelines, put one governed model underneath, and make regulatory reporting fall out of it instead of being assembled.

The service at a glance

The problem, our work, your result

  1. Business problem

Several systems, several versions of the truth.

Mergers, legacy systems and spreadsheets leave records duplicated and numbers that never match.

  2. What we do

We move and merge data from old and current systems into one reconciled source, and prove every number matches.

  3. What you receive
    • One reconciled data source
    • Reconciliation report
    • Retired legacy copies
    • Clear data ownership

Who it is for

Our point of view

What we are seeing in the market

Observations from the engagements and tenders we work on across Saudi Arabia and the wider Gulf.

The AI programme stalls at the copies

Most organisations do not lack data. They hold the same customer, asset or claim in six places with six definitions, and every AI use case has to relitigate which one is true.

Reporting is the forcing function

Regulatory and supervisory reporting is what usually funds consolidation, because assembling those numbers by hand every cycle is visibly expensive and visibly risky.

Consolidation is not a rewrite

Programmes fail when they try to move everything at once. The ones that land pick a reporting or decision surface, move the data behind it, and retire the old path for that surface only.

The work

What this practice delivers

The unglamorous programme every AI ambition eventually runs into: consolidate the copies, retire the hand-built pipelines, put one governed model underneath, and make regulatory reporting fall out of it instead of being assembled.

Source inventory and copy map

Every system, extract, spreadsheet and shadow copy that carries the entity, with the definition each one uses and who depends on it.

Governed lakehouse and one semantic model

A single landing, modelling and serving layer where the definition of a customer, asset or transaction is written once and reused everywhere.

Master data and survivorship

Matching, merge rules and stewardship for the entities that matter, so the golden record is a maintained asset rather than a one-off cleanup.

Lineage and decommissioning

Every published figure traceable to source, and a written plan for switching off the pipeline it replaced, otherwise consolidation adds a system instead of removing five.

How the work is structured

Consolidation done one decision surface at a time

1

Inventory

  • Sources and copies
  • Conflicting definitions
2

Land

  • One governed platform
  • Classification at entry
3

Model

  • Shared definitions
  • Master records
4

Serve

  • Reporting and BI
  • AI and retrieval
5

Retire

  • Switch off old path
  • Lineage preserved
Each surface migrated retires an old pipeline, so the estate gets smaller as the platform grows
Selected work

Work we have delivered

Client identities are withheld. The situations, the build and the change afterwards are as they happened.

Regulatory reporting

A Gulf bank

The situation
Supervisory returns were assembled from hand-built extracts, and two teams could produce different numbers for the same measure.
What we built
A governed lakehouse with one modelled definition per measure, lineage to source, and the returns generated from the platform.
What changed
The reporting cycle stopped being a reconciliation exercise and started being a review.

Asset consolidation

A large operator

The situation
Asset data lived in maintenance, finance and operations systems that disagreed on identity and hierarchy.
What we built
Entity matching with stewardship, a single asset hierarchy, and downstream analytics rebuilt on the master record.
What changed
Later AI work started from one agreed asset list instead of negotiating one first.

Where we are strongest

We are strongest where the data already exists, several times, and nobody can say which copy is authoritative.

Migration by surface

We move a reporting or decision surface end to end and retire its old path, so value and simplification arrive together.

Definitions before pipelines

The argument about what a measure means is settled and written down before it is engineered, because that argument is the real cost.

Governance built in, not bolted on

Classification, retention and lineage are part of the ingestion path, which is what makes the platform survive an assessment.

Ready for retrieval, not only for dashboards

The same governed layer serves BI and AI retrieval, so the AI programme does not create a second ungoverned estate.

Straight answers

Questions we are asked most

Do we have to replace our warehouse?

Usually not immediately. We consolidate around what already works and replace components only where they block governance, cost or AI retrieval.

How do we avoid a multi-year programme?

By scoping to one decision surface at a time and requiring an old pipeline to be retired with each migration, so the programme cannot grow indefinitely.

Does this need to run in-country?

Where the data classification requires it, yes. We separate the workloads that must stay in-country from those that may not and design accordingly.

Organisations we work with

Across banking, healthcare, government, retail, energy and telecom.

FAQ

Frequently asked questions

What is data consolidation in practice?

Bringing scattered copies of the same information into one governed platform with a single agreed definition per measure, master records for key entities, lineage back to source, and the old extracts switched off.

Why does AI need consolidation first?

A model or an agent inherits whatever ambiguity exists in the data. If two systems disagree about a customer, the assistant will confidently repeat one of them and nobody can say whether it was right.

How is progress measured?

By surfaces migrated and old pipelines retired, not by volume ingested, the second number can rise while the estate gets worse.
